Perhaps you are trying to encode it to the dos version, instead of the win version

heres what i did
decoded the dos grf into win pallette pcx
changed the name of trg1.nfo to trg1r.nfo
moved the .nfo to the ttdwin/sprites dir
ran grfcodec -e trg1r.grf
worked fine till it got to sprite 24xx (can't rember the exact sprite number)

I think that I'll leave the ttdwin graphics to you Rob

I tried to use the -m option with grfcodec, but that did'n't work either.
This is what it says:

H:\Tycoonwin\GRFCodec>grfcodec -e -m 1 trg1r.grf
GRFCodec version 0.9 - Copyright (C) 1999-2002 by Josef Drexler
Encoding in temporary file H:\Tycoonwin\GRFCodec\trg1r.new
Agh! Getting colour 2 but it has no map!(Transparency:100%, Redundancy: 31%)

Dodn't no what to do whith that

ps mp3Pro can you mail me the sprites for that cantileverbridge. I will try to put them in my trg1r.grf file, and put them on the forum then. If that works we can do it for the others as well.

so mp3 pro has dos version, and shadow has windows version right? Well I have windows version too and i have no problems with the new graphics (i liiiike em!)

Raichase - which graphics?? Mine, or Robs . And if it was mine, how did you get the pallettes to match up

I would run the win version but I cant get the pallettes set right, it looks ODD

Ok, let go figure out what ones they are.
I used -w 800 -h 400 when i decoded them it might make it a lil easier if you decoded yours the same before you start
